Your own booking engine or commission platforms: how OTAs work, what you need technically and how to integrate with your PMS or channel manager.

A Costa Brava property with good August occupancy may be handing over a substantial share of its revenue in commissions without ever having done the maths. This article is not about abandoning the platforms: it is about understanding the split, and what it takes technically to run a direct channel that actually works.

What a platform booking costs you

The large online travel agencies (OTAs) usually charge between 15 and 25 % of the booking value, depending on the programme and the visibility you buy. In hospitality, table booking platforms work differently: a monthly fee, a per-seated-guest charge, or a mix of the two.

Do the maths with your own numbers before forming an opinion. Take last year's revenue, work out what share came through platforms and apply your average commission. That figure is the annual budget you have available to build and promote your direct channel.

Worth saying plainly: commission is not theft, it is a customer acquisition cost. Platforms put you in front of millions of people who have never heard of you. The mistake is not using them; it is using them for the customer who was already searching for you by name.

The goal is not zero platforms

A healthy split for a small Costa Brava property usually looks like this:

  • Platforms to reach the traveller who does not know you, and to fill low-season gaps.
  • Direct channel for repeat guests, people who found you on Instagram, people arriving from Google searching your name, and people who phone.

The expensive case is the common one: someone discovers you on an OTA, searches your name on Google, lands on your site, cannot find where to book and goes back to the platform. You paid commission on a booking that was already yours.

What your own booking engine needs

A contact form is not enough. These are the minimums that separate a real direct channel from a decorative one:

  • Real-time availability. If a guest books a room that no longer exists, you have caused damage rather than saved money.
  • Working online payment. Card and, in the Spanish market, Bizum. With optional partial prepayment and a clear cancellation policy.
  • Genuine multilingual support, with terms and confirmation emails in the guest's language.
  • Mobile first. Most travel bookings happen on a phone, often on a poor connection.
  • Speed. Every second of waiting at the payment step costs bookings.
  • Automatic emails for confirmation, reminders and arrival instructions.
  • Compliance: GDPR, traveller registration and invoicing, according to what your activity requires.

If your current engine fails on three or more of these, the problem is not that people prefer the OTA: it is that booking with you is worse.

PMS and channel manager: the piece that prevents disaster

This is where you decide whether the direct channel adds work or removes it. The three pieces:

The rule is simple: your own engine must write to the same place the platforms read from. If your website sells on one side and the OTAs on another, sooner or later you sell the same August room twice.

Before choosing an engine, ask your PMS and channel manager what they integrate with out of the box. An existing integration saves weeks of work. If there is none, it can be built against their API, but that is a project with its own budget and testing.

Google: the channel almost nobody uses

Your Google business profile can carry a booking link. It is free, it appears exactly when someone searches your name and it competes in the same space where the platforms show up. Many booking engines connect to this system; check whether yours does, because that is the highest-intent traffic you will get.

Round it out with the basics: current photos, real opening hours (including seasonal closures) and replies to reviews.

Seasonality: when to do what

The Costa Brava calendar is sharply defined and worth respecting:

  • October to February: change systems, migrate the engine and test properly. A mistake in November costs little.
  • March and April: adjust rates, load seasons and launch early-booking campaigns.
  • June to September: touch nothing. Not the engine, not the channel manager, not the hosting.

It sounds obvious, and yet every summer somebody migrates in July.

Restaurants: a similar but different problem

In hospitality the average value is lower, so commission hurts less per booking but friction matters more. A well-built form of your own works if it covers three things: instant confirmation, a reminder to reduce no-shows, and real service-slot and capacity management. And if you take groups or set menus, charge a deposit: nothing cuts no-shows more.

It depends on the contract you signed: many OTAs include rate parity clauses. What you can almost always do is add value on direct bookings: early check-in, late check-out, parking, a drink or a more flexible cancellation policy.

With an off-the-shelf engine, a moderate monthly fee plus integration into the site. Custom-built, the project starts in the several thousand euro range and only makes sense if your operation is unusual or your volume is high.

How long before I see a difference?

Quickly for repeat guests and people searching your name, which can be redirected almost immediately. More slowly for new acquisition, which depends on rankings and reputation.

Should I leave the platforms entirely?

Almost never. Unless you have a very strong brand and guaranteed occupancy, OTAs remain the best acquisition tool there is. The goal is to stop paying them for customers who are already yours.
